18 Warning Signs When Choosing a Transformer Supplier — and What They Cost You

A defective transformer doesn't send you a warning. One day, it just stops working. By then, the salesperson who answered in two minutes no longer picks up the phone. The ISO certificate they showed you was for a different company. And the "warranty" was one line in an email.

The warning signs were always there. You just didn't know where to look.

This article catalogs 18 warning signs, organized by the procurement phase where they appear. They're not theoretical — each one comes from real cases of buyers who ignored the sign and paid the price.


Phase 1: Quotation & Proposal

🚩 Sign 1: Quote Within 24 Hours — With Zero Technical Questions

You send a 15-page specification. Six hours later, you receive a quote. Not a single question asked.

What it means: They didn't read your specification. They applied a template. The price you received doesn't reflect what you asked for — it reflects what they had in inventory from something else.

What to do: If the quote arrived in less than one business day with no engineering questions, fire back one specific technical question about your project. If the response is also instant and generic, eliminate them.

🚩 Sign 2: "We Make Everything"

"Can you build a 50 MVA power transformer?" — "Yes." "How about a 30 kVA dry-type?" — "Yes." "And solar-duty transformers?" — "Yes, everything."

What it means: Nobody makes "everything." A real manufacturer has a defined range. If they won't tell you where their upper limit is — in kVA, in kV — it's because they don't want you to know your project is outside it.

What to do: Ask: "What's the largest transformer you've built AND tested in the last 12 months?" The answer should be a concrete number — kVA, kV, frequency. Not "whatever you need."

🚩 Sign 3: Price 40% Below the Market Average

Three manufacturers quote $38,000–$42,000. The fourth quotes $23,000. The fourth manufacturer didn't discover an efficiency secret the other three missed. They're omitting something: lower-grade copper, lower-grade core steel, incomplete testing — or they simply didn't understand, or didn't read, your specification.

What to do: Ask for a breakdown of cost by major component (copper, core steel, oil, labor, testing, packaging). If they refuse, you have your answer. If they provide it, compare it line by line with the others.

🚩 Sign 4: No Written Exclusions

In the transformer business, NOTHING is "all-inclusive." Something is always outside scope: freight, insurance, additional documentation, special tests, installation supervision. A professional manufacturer lists what's NOT included. The one who says "everything's included" is waiting for you to discover the exclusions when it's too late to renegotiate.

🚩 Sign 4b [North America]: "UL Certification — We Can Get It"

What it means: Getting UL Listed certification for a new product category takes 6–12 months and costs tens of thousands of dollars. If they don't have it now, they can't "get it" between your PO and your ship date.

What to do: If UL certification is required by the project, utility, owner, or authority having jurisdiction, demand the valid file number and scope showing the applicable product category before signing. No verified scope, no assumption of compliance.


Phase 2: Documentation & Certifications

🚩 Sign 5: Cover Pages Only, No Technical Appendices

They send you the ISO 9001 logo, but not the scope. The UL cover page, but not the addendum showing which models are covered.

What it means: The certificate may be expired, may not cover your product, or may belong to a different company with a similar name.

What to do: Demand the complete certificate with all technical appendices. A professional qualification package runs 31 pages. If you received 2, ask yourself where the other 29 are.

🚩 Sign 6: Company Names That Don't Match

The business license says "Jiangsu ABC Transformer Co., Ltd." The ISO certificate says "ABC Electric Group." The quotation says "ABC Power Equipment."

What it means: Opaque corporate structure — and you don't know which entity you're contracting with. If there's a legal or quality issue, who do you sue?

🚩 Sign 7: Zero References in Your Region

"We have customers all over the world" — but they can't give you contact information for a single customer in the United States or Canada.

What it means: No experience in your market. A transformer that works in Southeast Asia is not automatically a transformer that meets IEEE standards, has the right BIL rating for a North American distribution system, and interfaces correctly with loadbreak and deadbreak separable connectors per IEEE 386.


Phase 3: Communication

🚩 Sign 8: Salesperson Responds Without Consulting Engineering

You ask: "What's the top-oil temperature rise under ONAN cooling at 40°C ambient?" The salesperson responds in two minutes without consulting anyone.

What it means: They're telling you what you want to hear. A professional salesperson routes technical questions to engineering. If they don't, either there is no engineering department — or accuracy isn't a priority.

🚩 Sign 9: "Yes" to Everything — Without Questioning

You request BIL 150 kV for a 13.8 kV transformer. The manufacturer says "yes, no problem." They don't ask why, don't suggest alternatives, don't mention that the standard BIL for a 15 kV class is 95 kV (per IEEE C57.12.00 Table 4) and that 150 kV is a significant over-spec that adds cost for no benefit.

What it means: Either they don't understand what you're asking, or they'll say anything to close the sale. In both cases, the risk is yours.

🚩 Sign 10: Your Contact Person Keeps Changing

First it was the sales manager. Then an "account executive." Then "my colleague who speaks better English." Then silence.

What it means: High turnover, unstable structure, or simply being passed from person to person because nobody wants to be responsible for your project.


Phase 4: Production & Testing

🚩 Sign 11: No Witnessed FAT — and No Live Video Either

"The FAT is done by us — we'll send you the report."

What it means: They don't want you to see the testing. Possibly because the measurement equipment isn't calibrated, the 60 Hz source doesn't exist, or previous test results weren't good.

What to do: Insist on a witnessed FAT — if the contract value justifies it — or at minimum a live video call during the key tests. If they refuse both, walk away. A manufacturer that won't let you see how they test your transformer is hiding something.

🚩 Sign 11b [North America]: "Yes, We Tested at 60 Hz" — But the Report Shows 50 Hz on the Instruments

What it means: They tested at 50 Hz and applied a conversion factor. Core losses are frequency-dependent — the conversion is an estimate, not a measurement.

What to do: The FAT report should state the frequency and method used for every frequency-dependent test. Do not infer validity from the destination frequency or the building's mains supply; compare the actual method with the governing standard and approved test plan. Independent type-test evidence supports design qualification but does not replace project-specific routine testing.

🚩 Sign 12: Approval Drawings with Errors

You receive the approval drawings. The dimensions don't match what was agreed. The connection diagram has an error. The accessory list includes something you didn't order and omits something you did.

What it means: The engineering department didn't review your specification before drafting. Or they used a generic drawing and changed the customer name.

What to do: Every error in approval drawings must be corrected before authorizing production. If there are more than 3 corrections on the first review, escalate — this is not normal.

🚩 Sign 13: Production Started Without Customer Approval

This is the most serious sign in this phase. You're still reviewing the drawings and they tell you "we've already started fabrication."

What it means: They don't respect your approval process. Any change you request now will be resisted because "it's already done." And if there's a design error you haven't approved, the transformer will ship with that error.

What to do: Stop production immediately. Demand written confirmation that production will not resume until you sign approval. If they refuse, terminate.


Phase 5: Shipment & After-Sales

🚩 Sign 14: Delivery Dates That Keep Moving

"Originally July. Then August. Now they're telling me September." Each delay comes with a new excuse — and no penalty.

What to do: The contract must include delivery milestones with liquidated damages per day of delay. If the manufacturer refuses to accept penalties, ask yourself why they don't trust their own ability to deliver on time.

🚩 Sign 15: They Disappear After the Final Payment

During negotiation: responses in two hours. After the final payment: two weeks. If there's a site issue: two months. If the transformer fails: they don't answer.

What to do: Include a warranty period in the contract with committed response times (e.g., "technical inquiry response within 2 business days, replacement parts dispatched within 15 days"). Retain a percentage of payment until successful commissioning. A manufacturer who refuses these terms is already telling you what their after-sales looks like.

🚩 Sign 16: Won't Disclose the Year of Manufacture or Core Steel Origin

"The transformer is new" — but the nameplate doesn't show the year of manufacture. Or the core was stacked with recycled silicon steel from decommissioned old transformers.

What it means: Power equipment follows the bathtub curve: an initial phase with manufacturing-defect failures, 2–15 years of stable operation, and starting at 15–20 years the insulation enters accelerated degradation — leakage current increases, insulation resistance drops, partial discharge increases. A "bargain" transformer that was actually built in 2009 and refurbished is not a deal — you're buying equipment that should be retiring from service.

What to do: Demand that the nameplate includes month and year of manufacture. Request new-material certificates for the core silicon steel, stating magnetic grade and production lot. For an abnormally low price, ask directly: "Does this price reflect new silicon steel or recycled material?"

Decision Rule

No single sign is definitive proof that a manufacturer is bad. But three or more warning signs in any single phase are enough to stop and reassess. And one critical sign (🔴🔴) is enough to terminate.

A professional manufacturer doesn't trigger these signs — they neutralize them before you have to ask. They hand you 31 pages of certifications without you chasing for them. They show you FAT reports with numerical values, not green checkmarks. They introduce you to your project engineer on the first call. And they respond with diligence — not just before you pay, but throughout the entire project.

That's the standard. Don't accept less.
